Vertical AI vs. Horizontal LLMs: Why Niche Focus Beats General Purpose

As general-purpose LLMs become commodities, the real value in the AI market is shifting toward 'Vertical AI' (specialized models for specific industries).

The early days of the generative AI boom were dominated by horizontal models like GPT-4, Claude, and Gemini. These general-purpose powerhouses can write poetry, code, and summarize emails. But as the technology matures, we are seeing the rise of Vertical AI.

    What is Vertical AI?

Vertical AI refers to AI systems designed from the ground up to solve problems in a specific industry, such as law, medicine, construction, or real estate. These systems aren't just wrappers around an API; they are deep integrations of industry-specific data, workflows, and regulatory knowledge.

    Why Vertical AI is Winning

    1. Context is King: A general LLM might know "law," but a Vertical AI for litigation knows the specific filing requirements of a local court in New York.
    2. Workflow Integration: Vertical AI doesn't just provide an answer; it lives inside the user's existing software (like Clio for lawyers or Procore for builders).
    3. Data Moats: By focusing on a narrow niche, companies can collect unique, high-value data that horizontal players cannot access.

    The Strategy for Founders

If you're starting an AI company today, don't try to out-calculate OpenAI. Instead, go deep into a "boring" industry that hasn't been digitized yet. Use an LLM as the reasoning engine, but build the value in the domain expertise and the data you collect.
